Choosing a CRO is one of the most consequential decisions an emerging sponsor makes, and it deserves evidence rather than a polished pitch. The ABRA PROOF™ Method is a five-stage, principal-led process that takes biotech and emerging biopharma sponsors from first requirements to a contract-ready award by the end of Week 12, then through negotiation and the first 90 days after signaturenego. Each stage ends in a proof point you review and sign off before the next one begins.
I have spent more than 25 years on both sides of the CRO relationship and supported hundreds of clinical trials. I have written proposals, defended them, negotiated the contracts that followed and later sat beside sponsors trying to understand why a study that looked so well planned was drifting by month six. The pattern rarely starts with an incapable CRO. It starts with a selection process that was never designed to surface the risks that matter.
Why does CRO selection go wrong so often?
Most selection processes are built around what is easy to compare: headline price, capability slides and the polish of the bid defense. In my experience, the problems that derail studies come from four factors that are hard to see in a typical bid.
Team continuity. The team presenting at bid defense may not be the team assigned to your study.
Budget comparability. Differences in units, assumptions and pass-through costs mean the lowest headline bid is not always the lowest total cost.
Open assumptions. Items left undefined in a proposal tend to return later as change orders.
Fit. Reputation matters, but phase, indication, geography and account size are better predictors of a strong partnership.
Emerging sponsors face these risks with less margin than anyone. You may have one asset, a lean team and a runway that does not forgive a lost quarter.
What is the ABRA PROOF™ Method?
PROOF™ is built to address each of those four factors in a structured, transparent way. Each letter is a stage, and each stage ends with something you can hold.
Position the Program. We define what "right" looks like for your program before any CRO sees the study. You gain selection criteria signed before any bid arrives.
Right-size the Field. We invite only the CROs that can genuinely win on fit, not on reputation alone. You gain a shortlist with a clear reason for every cut.
Orchestrate the Bid. We make every proposal comparable and test every promise with the team that would run your study. You gain bids you can compare line by line.
Optimize the Award. We close every gap between the winning proposal, the budget, and your needs, so you are ready to go to contract. You gain a board-ready award, ready to go to contract.
Fortify the Start. I stay through negotiation and the first 90 days after signature, so the CRO delivers what it sold. You gain governance in place and a 90-day health check.
When you are contract-ready, you also receive a one-page Outcome Ledger that documents what the process delivered, in numbers your board can understand.
Who makes the decisions?
You do. The method is principal-led, which means you work with me directly at every stage, and nothing moves forward until you have signed off the proof point in front of you. My role is to manage the process, bring the evidence to the table and make sure you are deciding with the right information at the right time. You make the decisions. ABRA manages the process.
Why does a structured method matter to sponsors?
A method gives your leadership team and your board a shared language for a decision that is otherwise opaque. It makes the rationale for your choice visible and defensible. And it shifts the conversation from "which CRO did we like best" to "which CRO is most likely to deliver this study, under these conditions, with this team."
Over the coming weeks I will take each stage in turn, then look at the selection problems sponsors raise most often, from reference checks and team continuity to timeline promises and the temptation of the lowest bid.
